Tank vs. Tankless Commercial Water Heaters: How to Choose

When a commercial water heater needs replacing, the tank-vs-tankless question comes up almost every time — and the honest answer is that neither option is universally better. The right choice depends on how your building actually uses hot water, not just which technology is newer.

How to think about it: peak demand, not average demand

The number that matters most for sizing isn't how much hot water a building uses over a day — it's how much it needs at the busiest moment. A gym with showers all hitting at once after a 6pm class, or a restaurant during a Saturday dinner rush, has a very different peak profile than an office with a small break room sink. Undersizing for peak demand is the most common reason a "new" water heater still feels like it's never keeping up.

Tank water heaters

  • Lower upfront equipment and install cost in most cases
  • Simpler venting and gas/electrical requirements, especially on a like-for-like swap
  • Built-in reserve capacity that can absorb a demand spike better than an undersized tankless unit
  • Standby heat loss means some energy cost even when hot water isn't being used

Tankless water heaters

  • No standby loss — energy is only used when hot water is actually being drawn
  • Smaller footprint, which matters in tight mechanical rooms
  • Effectively unlimited hot water as long as flow rate stays within the unit's capacity
  • Higher upfront cost and often requires larger gas line sizing or dedicated electrical service — this is where a lot of tankless installs go wrong if it isn't accounted for during planning
  • Multiple units in parallel are common for higher-demand commercial sites

Where each one tends to make sense

Tank usually wins for restaurants and kitchens with high, steady demand and existing gas/electrical infrastructure sized for a tank system, and for straightforward replacements where the mechanical room isn't changing.

Tankless tends to make more sense for offices and retail with lower, intermittent demand, sites with limited mechanical room space, or new construction where gas and electrical service can be planned around it from the start.

The part that gets skipped: code and venting

Combustion air, venting category, and condensate handling differ between tank and tankless systems, and getting it wrong is both a safety issue and a fast way to fail inspection. Sizing the unit correctly on paper doesn't help if the venting and gas line can't actually support it.
